# Connecting commercial activity to financial performance

How a multi-entity services business turned fragmented CRM, forecast and finance reporting into one commercial operating narrative.

Client identity and financial figures withheld.

Environment

- **~8,500** CRM deals
- **30+** service lines
- **Multiple** commercial pipelines
- **Multi-entity** operating model

01 Context

## A mature commercial organization with real operating complexity.

Multi-entity B2B services company — multiple regions, business units and operating teams — with years of CRM history and a large reporting footprint.

~8,500 CRM deals

30+ Service lines

Multiple Pipelines

Multi-entity Operating model

**400+** reports **40+** dashboards **Years** of CRM history **Broad** CRM adoption

02 Complexity

## The data existed. The operating story did not.

The company already had a mature CRM environment with years of commercial history, multiple teams, multiple pipelines and a substantial reporting footprint.

The issue was not a shortage of reports. Commercial information had evolved across CRM dashboards, finance reporting, spreadsheets and management materials. Different pipelines used different stage structures and weighting conventions, while recognized revenue, budget and targets lived outside the CRM.

Leadership could answer individual questions — but building a single view of the business required stitching those answers together for every review.

> The challenge was not producing more reporting. It was deciding which numbers should govern the conversation.

## Natural complexity — not a missing dashboard.

These conditions reflect how a mature, multi-entity commercial organization evolves over time — not a failure of effort.

1. 01

   ### Multiple pipelines, different logic

Different commercial pipelines had evolved with different stage structures, probabilities and usage patterns. A stage label did not always carry the same forecasting meaning across the business.
2. 02

   ### Pipeline did not equal revenue

Closed-won contract value and recognized revenue occurred on different timelines. CRM could show what had been sold; finance showed what had actually been recognized.
3. 03

   ### Reporting had become fragmented

Leadership relied on CRM reports, finance outputs, spreadsheets and presentation material assembled for regular reviews. The information existed — but not as one governed operating model.
4. 04

   ### Data quality affected forecast confidence

Expired close dates, incomplete ownership, unmapped product/service values and missing finance references made some forecast outputs directional rather than fully trustworthy.
5. 05

   ### Too much data, too little priority

The reporting environment contained hundreds of reports and dozens of dashboards. The challenge was determining which handful of signals actually required executive attention.

## Before designing the view, we had to define the operating model.

The work began by understanding how the business actually operated — not how a template assumed it should. That meant mapping pipelines and stage structures, stage probabilities and forecast weighting, deal types, service categories, entities and regions, finance categories, commercial targets, recognized revenue, CRM-to-finance reference keys, close-date behavior, ownership hygiene, reporting cadence and executive decision needs.

The answer was not simply “standardize everything.” Some differences across pipelines and entities were legitimate. The goal was to decide what should be standard, what should remain configurable, and what should roll up consistently for leadership.

### Standardize

What should be common

Definitions leadership can trust across entities and reviews.

### Configure

What legitimately differs

Pipeline and entity differences that reflect real operating practice.

### Roll up

What leadership needs consistently

Consistent hierarchy for position, movement, risk, action and trust.

03 Operating model

## One sequence for the commercial conversation.

ExecOS created hierarchy — so each layer answered a sharper executive question than the one before it.

1. 01 Pipeline What is active and where it sits.
2. 02 Forecast What the pipeline implies under agreed logic.
3. 03 Secured What has been commercially won.
4. 04 Recognized What finance has actually recognized.
5. 05 Plan How performance compares with budget and target.
6. 06 Risk Where aging, concentration or hygiene changes the outlook.
7. 07 Action What requires management intervention.

04 Finance

## Bookings and revenue are related. They are not the same thing.

CRM was the commercial source for deals, stages, owners, timing and contract value. Finance remained the source for recognized revenue and plan data.

ExecOS did not force finance into the CRM. Instead, it created a governed mapping layer between commercial categories and finance categories, with reference matching where available. Finance data was brought in separately and reconciled against CRM dimensions — allowing leadership to see pipeline, forecast, secured/booked value, recognized revenue, budget, target and variance in the same operating context.

05 Governance

## A forecast only works if the stages mean something.

- Stage definitions
- Probability logic
- Usage patterns
- Close dates
- Deal hygiene

Different pipelines had evolved different stages and probabilities. Some middle stages were rarely used while other stages carried most of the volume.

Rather than assuming every existing probability represented reality, the implementation treated stage weighting as operating logic that needed to be reviewed and configured. ExecOS then used that agreed logic consistently in the executive forecast.

Later-stage forecast methodology can be refined further as leadership develops stronger commit, best-case and confidence practices. The implementation did not claim to “fix” the sales process — it made the forecast logic explicit, configurable and shared.

## The report needed to show when not to trust itself.

A polished number is dangerous if the underlying CRM is incomplete. ExecOS incorporated data-quality signals so leadership could distinguish between “the forecast says X” and “the forecast says X — but confidence is reduced because of these specific data gaps.”

- Expired close dates
- Missing ownership
- Stale opportunities
- Unmapped values
- Missing references
- Incomplete deal data

## The output was designed around the meeting, not the database.

The resulting executive sequence mirrors the product philosophy: Position → Movement → Risk → Action → Trust.

1. Where are we against plan?
2. What changed?
3. What is driving the gap?
4. Where is risk concentrated?
5. What needs intervention?
6. Can we trust the underlying data?

06 Outcome

## A repeatable commercial operating structure.

The result was not simply a new dashboard. Sales, finance and executives could review the business through the same sequence of questions and definitions — while still preserving the underlying systems responsible for CRM and financial accounting.

### One language

Sales, finance and leadership work from the same commercial sequence.

### One cadence

Reviews start from the same definitions each time.

### One priority system

Risk and action are surfaced instead of buried in reporting.

### One confidence layer

Data quality is visible alongside the numbers.

The value came from creating hierarchy around the data — not adding more of it.
